Interview Seats Booked With Prep Time and a Second Name on the Rota

Book every interview seat as preparation plus session, take those hours off the sprint board, and give each round a second name on a standing rota so an unavailable interviewer passes the seat rather than moves the date.

Intervention I-014 Actor: hiring manager Scope: team Cost: medium Evidence: supported

On the canonical path

One panel, one question each, one decision rule — Every interviewer knows what they are measuring and that nobody else is measuring it. The rule that turns their scores into a decision is agreed before the first conversation, and no round is added after the process has started.

This entry is one of the things that holds that commitment up.

What it looks like when this intervention is in place

Composite excerpts, written to be typical rather than copied. No particular message, company or person is quoted here.

The same Wednesday, with a second name already on the round reconstruction

Subject: Technical screen — Thursday

  1. Wed 17:40 Engineering manager Thursday's screen needs a seat. You are on the rota this sprint, and the board is already two points lighter for it.
  2. Wed 17:52 Interviewer I am on release duty. If I take it, it is a cold read.
  3. Wed 17:55 Engineering manager Then it goes to the second name on the rota — the prep block is on that calendar at 09:00 and the material is already there.
  4. Wed 18:10 Coordinator Candidate told the same day: same slot, different interviewer, date unchanged.

What to notice: The release duty is still there. What changes is that the round carries a second name before the week starts, so an unavailable interviewer passes the seat instead of moving the date.

What this targets

Expected effects

  • M-012 loses one of its two outputs: a seat that cannot be filled moves the seat, not the date
  • A round at B-005 is booked with reading time attached to it, so the material is opened before the session or the seat passes to the second name
  • Interviewer hours sit on the sprint board as committed work rather than as an overrun absorbed by whoever had the slot

What to measure

  • panel_seat_backfill_rate
  • rounds_per_interviewer_month

From each side

The same entry from inside each position that meets it: what reaches them, what it means from there, and what happens next given what they control.

Hiring manager

What reaches them
A rota with two names against each round of the sprint, and a sprint board with those hours already taken out of it.
What it means from there
Interview capacity is planned before the week rather than found inside it, and the cost is visible on the board where it was previously absorbed by whoever had the slot.
What happens next
Takes the points off the sprint for the rota week, and passes the seat to the second name when the first is on release duty.

Candidate

What reaches them
A round that keeps its date, and an interviewer who opens the submitted work before the call rather than during it.
What it means from there
A change of interviewer arrives with the date unchanged, which is a different event from a round being moved.
What happens next
Keeps the slot and prepares once, instead of replanning the week around a moved round.

Recruiter

What reaches them
Panel seats coming back filled from the rota, and a reschedule request only where both names are unavailable.
What it means from there
A date that moves becomes the exception the process reports rather than the ordinary way a seat gets filled.
What happens next
Sends the invitation with the interviewer's name and the prep block already accepted, and names a new date only when both rota names are out.
